Your serpentine belt is one rubber loop doing four jobs at once. When it snaps, all four stop at the same moment — and on a lot of engines, one of them is the water pump. That turns a €25 part into a cooked engine if you keep driving.

The good news: replacing it is one of the most honest jobs in DIY maintenance. No special skills, minimal tools, 30–60 minutes. You just need to avoid the three classic mistakes — losing the routing, ignoring the tensioner, and ordering the wrong type of belt.

What the belt drives, and what dies when it snaps

The serpentine belt (auxiliary belt, drive belt — same thing) takes rotation from the crankshaft pulley and spins your accessories: alternator, power steering pump (on hydraulic systems), air conditioning compressor, and on many engines, the water pump.

When it fails, everything fails together:

  • Alternator stops charging instantly. The battery warning light comes on and you're running on stored charge — maybe 30–60 minutes of daytime driving, far less at night with lights and wipers.
  • Power steering goes heavy immediately. The car is still steerable, but it's a shock at 90 km/h.
  • Water pump — this is the one that writes off engines. If your belt drives the pump, coolant circulation stops the moment the belt does. Temperature climbs into the red within minutes, faster under load. Overheat an aluminium head and you're into gasket work at ten times the cost of the belt.

That's why the rule after a belt failure is simple: pull over, switch off, recover the car. Check whether your engine's water pump is belt-driven before you decide a snapped belt is a "limp home" problem. On many it isn't.

When to replace it — and why age beats mileage

Plan for replacement at 90,000–150,000 km, and start inspecting from 60,000 km. But treat that range the way you'd treat any service interval: as a starting point, not a promise. Heat, short trips, dusty roads, and a tired tensioner all shorten belt life.

Here's the part most DIYers get wrong. Since the mid-2000s, belts are made from EPDM rubber instead of neoprene. Old neoprene belts announced their retirement — cracks across the ribs, frayed edges, chunks missing. EPDM doesn't crack. It wears like a tire: the ribs slowly lose material until the belt sits deeper in the pulleys, slips under load, and runs hot — often without ever squealing.

So a modern belt can look showroom-fresh and be finished. The fix is a rib-depth wear gauge — a small plastic profile you press into the grooves, exactly like a tread depth gauge. Gap between gauge and rib tops: belt's fine. Gauge sits flush on the ribs: the rubber is gone, replace it. Belt manufacturers give these gauges away; there's no excuse not to own one.

The golden rule: photograph the routing first

Before your fingers touch the belt, photograph it. Multiple angles. The routing over five, six, seven pulleys looks obvious while the belt is on and completely baffling twenty minutes later when you're holding a limp loop of rubber.

Most cars also have a factory routing diagram on a sticker in the engine bay — check the underside of the bonnet, the front slam panel, the fan shroud, or the inner wing. If yours is missing or unreadable, the diagram is in the service manual and usually in the box with a quality replacement belt.

Get the routing wrong and one of two things happens: the belt won't reach, or — worse — it fits but runs a pulley backwards or on the wrong face. Grooved pulleys take the ribbed side; smooth idlers take the flat back of the belt. A belt forced on wrong will shred itself within kilometres.

Releasing the tensioner

Almost every conventional setup uses a spring-loaded automatic tensioner: a pulley on a sprung arm that keeps constant tension on the belt. To release it, you rotate the arm against its spring and hold it while you slip the belt off.

The interface varies by engine: a 3/8-inch square drive socket cast into the arm (ratchet or breaker bar goes straight in), a hex head for a long spanner, or occasionally both. On transverse engines the tensioner often hides in a gap you can barely see into — this is where a serpentine belt tool kit earns its €15–25 ($17–28): a low-profile handle with crowfoot heads that fits where your ratchet won't.

Technique: rotate the tensioner until the belt goes slack, slide the belt off the nearest accessible pulley, then let the tensioner back slowly. It's a strong spring; let it snap back and it can chip the pulley or your knuckles.

Thread the old belt out. Keep it in the boot — a used-but-intact belt is a perfectly good roadside spare.

While the belt is off: check every pulley

This is the step that separates a job done once from a job done twice. With the belt off, every pulley spins freely. Test each one:

  • Spin test. Flick each tensioner and idler pulley by hand. It should spin smoothly and near-silently. Grinding, rumbling, or a gritty feel means the bearing is failing.
  • Wobble test. Grab the pulley and rock it. Any perceptible play is a fail.
  • Dead spot. With the tensioner arm, work it through its travel. It should move smoothly with even spring resistance. A notchy spot, sticking, or a weak spring means the tensioner can't hold tension — and your new belt will slip, glaze, and die early.

A tensioner is €30–80 ($35–90); an idler pulley €10–30 ($11–34). The labour to fit them is the labour you're already doing. If anything fails the spin test, replace it now. Fitting a fresh belt over a dying tensioner is how people end up doing this job again in three months — with a stranding in between.

Ordering the right belt: 6PK codes and stretch-fit traps

Belt sizing isn't approximate. The code on the belt tells you everything: 6PK1195 means 6 ribs, PK rib profile (the standard 3.56 mm automotive pitch), 1195 mm long. Length matters to the centimetre — the auto-tensioner only has so much travel. Too long and it can't pull the slack out; too short and it won't go on at all. Match the exact OE length, or order by registration/VIN from a reputable catalogue. Stick to Gates, Continental (ContiTech), Dayco, Bosch, or OE: €15–40 ($17–45) buys the best available, so there's nothing to save by going cheaper.

One trap to check before you order: stretch-fit belts. Many modern cars run a second, short elastic belt — often crank-to-A/C or crank-to-water-pump — with no tensioner at all. The belt's own elasticity provides the tension. These are single-use: you cut them off, and the new one is walked onto the pulley with a cheap plastic install tool while turning the crank. Try to lever one on with a screwdriver and you'll damage the cords and it will fail early. If the belt run you're replacing has no tensioner pulley, it's stretch-fit — order the tool with the belt.

Fitting and verifying

Route the new belt to match your photo, ribbed side on grooved pulleys, flat back on smooth idlers. Leave the most accessible smooth pulley for last. Hold the tensioner open, slip the belt over that final pulley, and ease the tensioner back onto the belt.

  1. Torch check every pulley. All ribs seated in all grooves. The classic mistake is the belt offset by one rib on the crank or alternator pulley — it looks nearly right and shreds the belt in days. Check the belt is centred on smooth idlers too, with roughly even edge margins.
  2. Start the engine and idle for two minutes. Watch the belt run. It should track straight with no flutter, no walking toward a pulley edge, no chirp or squeal. Turn the steering to full lock and switch on the A/C to load it up.
  3. Shut down and re-check alignment. Thirty seconds with the torch. If everything still sits square, close the bonnet.
